Building Your Own Creator Network: When Brands Should Stop Renting and Start Owning Relationships

If you hire an agency to find KOLs for every campaign, you are renting relationships instead of owning them. That is not wrong — but if your influencer budget exceeds 200,000 THB per quarter, building your own creator network will reduce costs by 20–40% and produce more authentic content.

When to Rent an Agency vs. Own Your Network

The decision is not choosing one side. Mature brands use a Hybrid Model — agencies handle large campaigns that need many people quickly, while the internal team manages recurring creators who understand the brand deeply.

Signs you should start building your own network: you rehire the same KOL 3+ times (showing they fit your brand), the agency charges 20–30% commission on every payment, and you need content faster than the agency process allows.

Step 1: Identify — Find Creators Who Fit Your Brand, Not Just Those with Followers

A good network is not collecting people with the most followers. It is collecting people whose <strong>audience matches your target market</strong>. How to find them: see who has talked about your competitors naturally (not sponsored), check if their comments have people genuinely asking about products, and look at engagement rate over follower count.

Step 3: Manage — Run a Large Network Without Breaking Down

The problem with creator networks is management: forgetting to reply to messages, forgetting to send briefs, forgetting to pay. With 50 creators, you need a management system. Step 4: Scale — When to Expand Your Network

Do not expand too fast. If you have 10 creators and use them well, increase to 20 first, then expand gradually. Expanding too fast makes them unmanageable and relationships become "transactions" instead of "partnerships."

Signs you are ready to expand: you have 5–10 regular creators working smoothly, you need content more often than the agency can provide, and you have one team member who can handle creator relations full-time.
